I used the old lining from the jacket as a pattern. I'm not exactly sure how the shoulder seam was sewn together, because the front shoulder seam is about an inch longer than the back shoulder seam. I left the extra allowance towards the armhole. And when I pinned the sleeve to the armhole, there ended up being 2 inches of extra fabric on the sleeve. There were no pleats or ruching in the lining and the seam allowance is consistent. I'm afraid to alter it to fit because it should work how the jacket was put together in the first place... I'm not sure what to do and not sure if the extra seam allowance could be part of it? When it didn't match up right I tore out the shoulder seam and pinned it so it matched evenly at the armhole and it didn't seem to make a difference... any suggestions?

I read somewhere that a jacket's lining is supposed to be slightly larger than the jacket shell, but I don't know why. Anyway, 2 inches seems excessive and I would just do what I could to make it work. I hope you figure it out.
